SO WHAT DID COME FIRST THE CHICKEN OR THE EGG?

It is amusing to me that people often use the comment “it’s the old chicken or egg thing so you can’t
solve it”.

This is supposed to be the answer to business questions such as;

1. Should I promote when I don’t have any money?
2. Should I hire the staff I am going to need so I can train them or wait until I get the contract?
3. Should I get staff training or wait until we have more money?

Quite often business managers run across these or similar questions like them when they are growing their businesses and get stuck trying to work out what to do next. It becomes easier to make no decision than to make the wrong decision.

I want to let you into a little secret here. The wrong thing to do is always to do nothing. You may make the wrong decision and have to change or adjust things later, but that is always a better outcome than making no decision and getting nowhere.

The second thing to realize is that there is a simple sequence that occurs to make something happen; and for anyone who is still stuck on the chicken and egg question the answer is the egg, simple as that.

The first chicken came from an egg that came from something that wasn’t quite a chicken, if Darwin was right and he appears to be on the mark with this one, certainly we can see that chickens and other birds were the result of an evolution from earlier flying animals.

There is always a simple answer to the order of things and most business people that are successful at any level usually know what it is but fear takes over and they don’t do it. But remember that the worst thing you can do is nothing.

For example;

1. Yes you need to promote to get money, when you stop promoting people don’t know about you and you will make no money. If money is so short, try and find an effective way to promote that doesn’t cost anything.
2. No you shouldn’t hire staff until you can pay them, this might mean that you need to work very hard yourself for a while, but that is the life of a business owner or manager or be clever with your remuneration stratagies.
3. Yes you should be training the staff, again there a ways to do this that don’t cost a lot.

So next time you go into confusion as regard to what to do next. Simply remember it was the egg, work out the answer to your problem and back yourself.

One of the things we have talked about in our newsletters is the different types of people you can have in your business.

We talk about four classifications of people;

1) Performers –
“Someone who can achieve the results of the job without the need for external advice, pressure or orders”

2) Doers –
“Someone who can get the job done but will need management, direction or intervention along the way”.

3) Trouble Makers –
“Someone who is causing trouble but is often doing it when you least need it. They are emotionally unstable and they move from high to low, up and down and in that process, they do cause trouble.”

4) Supressors –
“Someone who is actively stopping and working against you and the rest of the organization. However, they very often do this in a hidden fashion and on the surface they might look like they are totally with the program.”

We can graph these types of people against production and the results they achieve.  If we did that we have a graph like this;

 

This all sounds good in theory but what does that mean to your business.  One of our clients had two of these people in their business and did the “Build Your Team” training just recently. 

In the past they had been a very successful importer of soft furnishings and furniture from Indonesia.  A couple of years ago they hired a suppressor into their sales team and even after the owner had spent hours and hours working to improve the person’s skills and training – usually one to two hours per day – the sales kept dropping to the point where the owners were wondering whether they should continue the business or not.  Morale had fallen, staff turnover was high and generally the business wasn’t doing that well. 

I met with the owners recently who then attended one of our seminars and the “Build Your Team” training, they worked out what the problem was and using the skills they learnt in the “Build Your Team” training handled the exact problem and immediately saw a rise in the sales and the staff morale.  The future looks bright for this business and it’s now a fun place to work.  In fact one of the owners recently went back to Indonesia for a few months and the staff threw him a party on the Friday afternoon before he left.

It’s amazing what the effect one person can have on an otherwise thriving and productive business.

Performia Australia – How To Help Illiterate Employees.

HOW TO HELP ILLITERATE EMPLOYEES

For a number of reasons there seems to be an increasingly lower standard of literacy in modern business. Typos, spelling errors and simple grammatical errors seem to be rife in the modern business world.

Research released by the Australian Industry Group (AiG) has revealed 75 percent of employers say that low levels of literacy and numeracy are saturating their workplaces. The same survey suggested that of 338 companies surveyed more than a third of businesses were either moderately or highly troubled by it.

As Australian business becomes more and more service oriented this is only going to cause our country to have more and more problems as more and more workers are becoming focused on the written and spoken word as opposed to physical laboring for their income.

Not only will the work they produce – if it is a written report or product – be of a lower standard, but if Australians are less literate, then it also stands to reason that they are going to be less and less able to read and understand what they are being told or need to do.

I ask you to think about something for a moment…..

If you send a staff member a written report about an area and ask them to improve the area based on what was found and they can’t read and understand the report, what do you think will happen?

If you have a simple instruction that you leave someone and they don’t understand the instruction what will happen?

The answer of course is either nothing or otherwise the wrong thing, certainly not what you need done for the business.

WHAT IS THE CAUSE?

If you look at when you went to school I have one question to ask you;

Were you ever taught how to learn?

This is something that is not taught in most schools in Australia.  Yes, I said most because there are a small few who teach kids how to actually learn before trying to teach them everything else.  It seems strange that we hear a lot about “learning disorders” but very few are actually taught what learning is in the first place. 

If you’re like me you might find it surprising to find out that very few schools actually teach things like verbs, adjectives and how to create sentence structures any more.

WHAT IS THE ANSWER?

These skills are important if we are going to ever handle literacy in the workplace.  You can simply shrug your shoulders and blame Gen Y, the Internet or texting or you can talk to a consultant from Performia Australia today.  Here is a list of some of the courses that may help you or your staff;

Performia Australia – How Can I Get More From My Team?

At Performia Australia we focus a lot on productivity and boosting the results of your business.

If you want to get more from your team the first thing you need to know is what motivates people.  We hear lots of answers to this question, money, friendship, achievement, satisfaction of a job well done etc.  The one that comes back more often than not though is acknowledgement from seniors and peers. 

The power of a simple thank you from the person’s boss is the most undervalued reward staff can get.

Based on over sixty years of cumulative research our International CEO Marten Runow, created a graph – see below – which compares the value of different staff in terms of their ability to create value.  You should be able to see that there are some team members that simply get the job done and create a lot of value and don’t need much help.  At the other end of the scale, there are some team members that no matter how much time you spend with them seem to just have more and more problems.  It is pretty obvious who you would like to have more of in your business.


After looking at this graph – if you haven’t done so have a quick look now – have a think about where most of your attention as a manager goes.  My guess is that it probably gets mostly absorbed in the problems that are created in your business.  Therefore it’s not so hard to see why we end up forgetting to spend enough time with the people who are producing the results in the business.  As an extreme example, I spent some time with a super productive staff member of one of our clients recently that was leaving to work with a competitor.  When asked why, he simply told me that even though he was being offered more to stay than he was going for and he loved the company that he was leaving after eight years, he couldn’t remember once being thanked for his work.

People like attention.  In the Performia Australia “Build Your Team” seminar, this is something that we talk about at length and we do some drills to help you improve this in your business.  The reality is that people have a tendency to do what gets rewarded.  So, if the reward is attention, then you should be able to see that if you ignore the people that are producing and rewarding the people that are creating problems then the result will be – more problems.

The message is simple:

– Put as much attention as possible on the positive things someone does and validate that. 

– Try and ignore the problems that are created and encourage your staff to come to you with solutions rather than problems. 

– Take a look at what you are doing first, do you have the majority of your attention on the people who are getting a result for you or on the problems in your business. 

After you’ve answered that question take a look at the business.  It shouldn’t be a surprise to realise that you are getting more of what you are putting your attention on.  If you have staff and you find them arguing or you have a lot of problems you can either focus on the problems or you can push production and results.  The irony is that pushing production and results actually solves the problems a lot quicker than focusing on the problems, so whenever you are having trouble with your team focus on results and rewarding them, rather than getting caught spending all or most of your attention on the problems themselves.

Performia Australia – APPLE VERSUS NOKIA

 

Who sold more mobile phones in the first quarter of 2010, Nokia or Apple?

 

After you answer that question, can you tell how close it was between the two companies in phone sales?

These questions may seem irrelevant to a company that is focused on getting better production out of staff and helping our clients hire productive people to join their teams.  The reality couldn’t be further from the truth. 

I am sure that you had an opinion about the answers to my questions above based on advertising and promotion of the two companies.  You might have thought that the Iphone has rocketed Apple to the forefront of mobile phone sales, or you might have thought that whilst it was still Nokia that the Iphone is closing in fast. 

Here are the facts;
1)  Nokia sold sixteen times as many phones as Apple in the first quarter this year.
2)  Apple nearly doubled in market share rising from 1.5% to 2.7%.
3)  Nokia’s market share fell from 36.2% to 35% whilst units sold rose by 13%

If you had $1,000 to invest and you were looking at these two companies, either one could be a better investment for a number of reasons.  You might feel that Apple has more growth and will expand more increasing the value.  You might feel that Nokia is going to fight back after it releases its own range of smart phones.  You might simply like the stability of investing in the biggest mobile phone company.  The answer could be a lot of things but all of it can now be decided after you have the actual stats and figures.

When you are looking at who to hire for your business we often suffer from the same problems.  We see the person who has a nice resume, wears the right suit or dress and says the right things at the interview.  All these are good but without being able to measure and see the actual results of the person you are only playing hit and miss with an even bigger investment. 

You might have someone who at first looks less attractive but they may be extremely productive.  Even though Nokia may not seem the most attractive option from the outside they are the number one in terms of mobile phone sales worldwide.     

I am sure that you can see that hiring the wrong person is going to cost your business a lot more than $1,000 with training, pay, your time and a lot of other resources let alone the results that they get for your business.

Performia Australia – What Happened To The Socceroos?

The World Cup is coming to an end, and I can’t help but think that what happened to the Socceroos in South Africa is a good analogy for what often happens in our businesses and how we can avoid the same problems.

GERMANY 2006 V SOUTH AFRICA 2010

In 2006 we were drawn to play Brazil in our first game, then Japan and the Czech Republic.  In 2010, we were drawn to play Germany in the first game then Serbia and Ghana.  In terms of rankings and quality opposition we were probably worse off in 2006, but it was very similar.

Before we played Brazil in 2006, Socceroo coach Guus Hiddink made the comment that it was an exciting opportunity to be comparing ourselves to the best in the world and the players would go out as the outsiders but were going to give it our best shot and show Australia what they were capable of.  Captain Mark Viduka said that the players were excited and were going out to play and win the game.  The result was we lost but played well before defeating Japan and drawing against the Czech Republic and making the next round.

Before we played Germany in 2010, three players including captain Lucas Neill said that we would be very happy with a draw against Germany. Coach Pim Verbeek said that we were the outsiders and that Germany were a great team.  We then went out with a defensive game plan. It seemed we were trying to avoid losing by much.  The end result was we lost by a lot, 4-0 before another draw and win. The same as we did in Germany in 2006, but that one loss cost us a place in the next round.

WHAT ABOUT YOUR BUSINESS?

Performia Australia – Do I Need A Balance Of ‘Doers’ And ‘Performers’ In My Team?

Answering this requires more definition of these terms.

The reality is that the best staff member is the one that gets the job done without needing your help all the time.  Whether the person is ambitious or not and needs a variety of things in their job is a question of the person’s personality.

If the question is “can I have a whole team full of people who want to be the boss?”, then the answer is no.  But not everyone that is a performer wants to be the boss.

Performia Australia – Managing Change In Your Business

At Performia Australia, we have alot of experience working with our clients managing their staff through various changes in their respective businesses. It is this topic that I am going to talk about this week and offer you some of our experiences.

Life in business is a constantly changing experience. New staff come-and-go, competitors change their strategies and customers change their spending habits. If your business doesn’t grow it is absolutely true that it will shrink. I spoke to a business owner some time ago who told me that her business was going well because her results had been constant for the last ten years. It wasn’t until I pointed out that all of her expenses had grown over that time and she was now losing money that she realized that she needed to change something.

As a business owner here are some of the tips that I think can help;

1) Know where you want to take your business.
Have a plan for your business that describes what you want to represent to your clients and paints a picture of your goals and objectives. You should also create a plan on how to get there.

2) Hire productive people that will help you get there.
People drive change in your business. Having the right people will help your achieve your plans by supporting your dreams and goals and taking responsibility for their area of the business. When you have the right people you can give them a role and they will help you grow the business. The reverse is also true though so make sure you know how to find the right people for your business. If you haven’t yet, make sure you attend the “Basics of Team Building Seminar” and get Performia Australia to show you how to “Build Your Team”.

3) Constant training.
Constant development for you and your staff in all different areas of your business and life will keep you and your team ahead of the game and ahead of your competitors. Make training a constant thing in your business and part of the company culture. An interesting point to realize is that the best way to get your staff to focus on training is to lead by example and maintain your own training. 4) Include your staff in the development of the business.
Effective leaders are the ones that can create a plan and get the plan executed to grow the business. If you want to do that it is important to listen to your staff and know how to manage your team.  Some of the best ideas come from the people doing the job each day and also your clients. As a result it is important to be able to listen and measure what is happening in your business. This way you will be able to ensure that the directions that you give your team are the ones that are going to achieve the result you want. You’ll also be able to handle any problems and sort out any barriers and stops to getting the job done.

It’s also important to realize that everyone in your team is different. For example, some people embrace change as fun and exciting and other people are terrified by change and new challenges.  Both types of people can be valuable and highly productive but need to be communicated with differently by you as a manager. 

When you think about any change you are likely to implement, you will find it will be true that eighty to ninety percent of what you did before will stay the same. 

With people that like change, your communication should focus on what is being done differently, but with guys that don’t like change you should focus on making sure that they understand  that most of what you have always done will stay the same and during your brief include talk about the new changes.  This way they will be able to put the new things in proper perspective. 

As managers we are usually people who like to try new things and aren’t afraid of change so tend to promote all of the new things that are being done.  Realize that the rest of our teams are not neccessarily like you, but as individuals and also part of the team are every bit as valuable and should be treated in a way that best suits them .

Performia Australia – Getting Things Done!

Have you ever wondered why you can give some staff something to do and some people get it done and others don’t seem to be able to get it done no matter how many times you explain what you want?

There are a number of reasons why this could be the case and each has a way of handling it.

1) Is the person a productive person generally?

You have probably gotten from my articles and newsletters that I harp on a bit about production.  Well I mean to.  The most important part of knowing who to have working for you is can they produce a desired result.  If they can – good, if not why are they working for you?  When you are interviewing someone always look for the most productive person and when you are working with your existing team encourage them to get more production of the end result of their jobs and measure their results so that you can reward the best and help the other guys become the best.  Some people are just better at getting things done in the first place. 2) Was the person really listening?

Sometimes you may have experienced talking to someone and you knew their attention was on something else and your message wasn’t getting through.  When you notice this it is better to stop and ask them what they are thinking about and handle the answer than keep talking knowing the person is not going to get it anyway.  This is something we go over in our seminars and the Build Your Team training.  One of the most fundamental parts of management is getting your people to be able to hear what you have to say and for you to be able to listen to what they are saying.

3) Did the person understand it?

Some people can listen, hear something and look like they get it when they don’t.  This comes about for two main reasons, the first is that some people are better at duplicating what you say meaning that they have the same idea that you have about what you said.  So if you are not sure that the person got it, check for their understanding.  Where it is possible, it is also a good idea to put the message in writing such as an email or handwritten communication so the person can re-read it if they are not sure rather than coming back to you.  The other main reason that can cause someone to misunderstand what you say is because there is a word in your message that they didn’t understand.  Some businesses contain a lot of technical words as well as slang that is part of the company terminology that can be hard for new people to understand.  Make a glossary of words with their meanings and get new people to study them when they first start in the business.

4) Does the person go off in all directions at once?

Some people have trouble completing one thing at a time and have a lot of things on the go and they either have a lot of things that are unfinished or they leave things until the last minute when they need to get done.  This can cause a lot of stress at the last minute for them and whoever else is relying on what they are doing, which is usually you.  Encourage this type of person to finish one thing at a time.  As a manager you may need to give them one thing to do, or only a few things to do at a time and you should give them some training on how to prioritize what you want them to do.  When you give them things to do be clear about how important the action is, when you need it done and why.
